    911. Decide, Delegate, Schedule, or Kill It: Clearing Decision Debt Sep 25, 2026
    Show notes

Brian discusses a liability that never shows up on a balance sheet but charges interest every single week: decision debt. Every choice an owner puts off keeps costing something. It costs attention, it leaves a team unsure which way to go, and it leaves work sitting and waiting. Brian also discusses why this problem gets worse with success rather than better, and why keeping options open feels safe while quietly slowing everything down. He walks through the warning signs that decision debt is compounding inside a business, and he shares a simple weekly method for paying it down, including the one option that isn't allowed. This episode is for entrepreneurs running multiple businesses, projects, or teams who want to clear the backlog and get their people moving again.

    910. Capital Can't Fix a Production Problem Sep 24, 2026
    Show notes

Brian discusses one of the most expensive mistakes a business owner can make: using money to fix a problem money can't fix. When revenue falls short, the instinct is to borrow, raise, or pull from savings to buy time. Sometimes that's the right call. Often it only delays the real issue and stacks debt on top of it. Brian also discusses the difference between a timing problem and a demand problem, why that difference has to be diagnosed honestly before any dollar goes in, and the two safeguards he wants in place before funding anything. This episode is for the owner considering a loan, the partner being asked to invest, and the leader fielding a request for more budget. It gives you a clear way to decide whether capital will solve the problem or just make it more expensive

    909. You Can't Transfer Trust With an Intro Email Sep 23, 2026
    Show notes

Brian discusses what actually happens when a client, account, or team member changes hands. The work moves in minutes. The trust does not, and the standard intro email quietly leaves the most important part behind. Brian also discusses why the usual way owners choose the new point of contact is the wrong first question, and what to ask instead. He breaks down what a handoff has to carry across for a relationship to survive the change, and he shares the word-for-word script he recommends for the conversation itself. This episode is for any leader managing turnover, promotions, growth, or reassignments. It offers a practical way to keep the relationships you worked hard to build when the people in the middle of them change.

    908. If Your Best Employee Quit Friday, What Breaks Monday? Sep 22, 2026
    Show notes

Brian discusses why the employee a business can't afford to lose is less a talent story than a design flaw. Starting from a recent retention conversation, he makes the case that the person everyone leans on carries far more out the door than their skill set, and that most owners are protecting only half of what's at risk. Brian also discusses why retention and documentation, usually treated as separate projects, are really the same problem, and why building a system around a key person can become one of the strongest reasons for them to stay. He closes with one question every leader should put to their team this week: if they left Friday, what breaks Monday? This episode is for owners, managers, and anyone whose business quietly depends on one or two people.

    907. How to Become Someone People Actually Root For Sep 21, 2026
    Show notes

Brian discusses a short piece of advice from writer and investor Sahil Bloom: be easy to root for. Show up, do what you say, be kind, be reliable, and you become a magnet for opportunity. Brian takes it out of the realm of nice sentiment and turns it into a working definition entrepreneurs can act on immediately.

His case is blunt. Your next real opportunity comes from a person, and that person makes their decision about you in a room you are not in. What drives that decision is not talent. It is risk.

Brian also discusses the specific habits that quietly make people reluctant to recommend you, the difference between a delay and a silence, and the one mistake that causes this entire approach to backfire. He closes with a thirty-day audit and a message most people are avoiding sending.

    906. Obsolete Yourself Before Someone Else Does: Gwynne Shotwell's Rule for Staying Ahead Sep 18, 2026
    Show notes

Brian discusses a line from SpaceX President Gwynne Shotwell at the 2026 All-In Summit: if you don't make your own products obsolete, someone else will do it for you. SpaceX is building the rocket that will replace Falcon 9, the very rocket that made the company, while that rocket is still winning. Brian unpacks why the thing that makes you money today is often the thing that leaves you most exposed, and why some of the most famous companies in history thrived or collapsed on this one decision. Brian also discusses why this matters even more for service businesses, where the "product" is your process, pricing, and client experience, and it can go stale while business still looks good. He closes with one question every owner should answer honestly, and a simple way to start replacing your own business before a competitor does it for you.

    905. The Emotional Cycle of Change, and Why You Want to Quit at Week Six Sep 17, 2026
    Show notes

Brian discusses the Emotional Cycle of Change, a model developed by Don Kelley and Daryl Conner and published in 1979, and why it explains the sinking feeling that shows up a few weeks into almost every decision you were excited about. Unlike most change models, this one was built for voluntary change, the kind you chose, which is exactly what makes the downturn so disorienting when it arrives. Brian walks through the five stages as they show up in a business and focuses on the one where nearly everything dies, including the distinction Kelley and Conner drew between people who check out loudly and people who check out quietly while still attending every meeting. He then gets practical about what to do when you are in it, why the moment to write your exit conditions is while you are still optimistic, and how to tell a hard decision from a genuinely wrong one.

    904. To Do Something You've Never Done, You Have to Do Something You've Never Done Sep 16, 2026
    Show notes

Brian discusses a line he keeps coming back to: when you are trying to do something you have never done before, you may need to do something you have never done before. It sounds like a tautology until you separate the two halves, and Brian argues that almost everyone wants the first half without paying for the second. He explains why doing more of what you are already good at does not count as doing something new, and why that distinction is where most growth quietly stalls. He then applies the idea to two very different situations, the early stage startup and the established business that has flatlined, and makes the case that they suffer from opposite problems. Brian closes with Keith Cunningham's Thinking Time practice from The Road Less Stupid, including the mechanics of a session, why the useful thinking happens late, and three questions to bring to your first block.

    903. Why Balance May Be the Most Underrated Predictor of How Long You Live Sep 15, 2026
    Show notes

Brian discusses balance, and makes the case that it may be the most underrated input in the entire longevity conversation. Most people rank sleep, nutrition, strength and cardio as their health priorities. Almost nobody ranks balance, and Brian argues that is a mistake with real consequences. He walks through what the research actually shows, including a study of seventeen hundred adults where a single ten second test was independently associated with a dramatically higher risk of death, and Mayo Clinic research finding that balance declines faster with age than grip strength, knee strength, or walking gait. He explains why balance is not one skill but a composite score across four separate systems, and why that makes it such a powerful early warning signal. Brian also gives two simple tests you can take at home today, and three exercises to start improving your score this week.

    902. The Two-Question Test for Reversing a Decision You Regret Sep 14, 2026
    Show notes

Brian discusses the courage to change your mind after you have already announced your decision. He opens with a seventeen year old family friend who quit football before his senior season, held that line through summer workouts, preseason, and the first two games, and then did something almost no adult ever does. He reversed himself and asked for his spot back in week four. Brian argues the reversal matters far more than the decision, and that most seasoned business leaders would never have made the same move, not because they were right but because their decision had quietly turned into an identity. He walks through three real business reversals, including Steve Jobs taking Microsoft's money in front of a booing Macworld crowd in 1997 and Nike walking back into the wholesale partners it had publicly walked out on. Brian also discusses how to tell courage apart from flip flopping.
